My installation has 24000 folders and 22000 files.
It is obvious there are too many folders. Almost a folder for each email.

I think drastically decreasing the number of folders will speed things up by 30%.

yes. I am experiencing this. backup by ftp will be faster if the messages will be distributed in less number of folders.
I can't tell if such change will affect hmail's performance.

I wonder if your approach is faster than a fast backup method through FTP where only changed files are overwritten, orphaned deleted.
The archive can grow very much for a medium-large instlallation and transferring that may be slower.

From time to time I find orphan messages in the root of Data folder. I assume they were not delivered due to some error in hmailserver. I did not found an easy option to reinclude them in the queue based on the information from the eml file.
